What a CCaaS migration actually takes
Moving off a legacy platform is rarely the hard part. Here is the timeline, the phases, and where migrations actually go wrong.

Every CCaaS migration we have run follows the same five phases, whichever platform it lands on. Skipping one, or rushing it to hit a date, is where most of the pain shows up later.
Understand
Map the current estate before you design anything: routing logic, integrations, IVR flows, the reports the business actually relies on, and the skills your team has today versus what the new platform needs. Migrations go wrong most often here — not because the assessment is hard, but because it gets skipped in favour of moving straight to design.
Plan
A target architecture and a migration plan with clear acceptance criteria: what “done” looks like for routing, reporting, and integrations, and in what order components cut over. This is also where you decide whether it is a lift-and-shift or a chance to redesign flows that have accumulated a decade of workarounds.
Build and test
Flows, integrations and reporting get built against the plan, then tested against real call patterns, not just happy-path scripts. Load testing and edge cases (transfers, callbacks, after-hours routing) belong here, not in production during cutover week.
Cutover
The actual switch, usually phased by site, queue or business unit rather than all at once. A rollback plan matters as much as the cutover plan — you want a defined point where you can revert without a war room.
Hypercare
The weeks after go-live where issues surface under real volume that testing did not catch. This is where migrations either stabilise cleanly or quietly bleed into months of firefighting, depending on whether anyone is actually watching.
Where the estimate usually breaks
Two things blow timelines more than anything else: integrations that turn out to be more custom than documented, and reporting that has to match legacy definitions exactly before the business will sign off. Both are knowable in the Understand phase, if you look for them.
